The meeting ends and everyone agrees.
On the surface, it looks like a success. There was no conflict, no challenge, and no difficult questions. Decisions were made quickly and everyone appeared supportive.
Yet as people leave the room, conversations begin elsewhere. Concerns that never made it into the discussion suddenly emerge. Alternative ideas appear too late. Risks that could have been addressed remain hidden.
The issue is rarely a lack of intelligence or expertise.
More often, it’s a lack of psychological safety.
In today’s complex and fast-moving workplaces, psychological safety has become one of the most important factors influencing team effectiveness. It sits at the heart of trust, learning, innovation, and collaboration. Without it, even highly talented teams can struggle to reach their potential.
What is psychological safety?
The term psychological safety was introduced by Harvard professor Amy Edmondson and refers to a shared belief that people can speak up without fear of embarrassment, rejection, punishment, or humiliation.
In psychologically safe teams, people feel comfortable asking questions, sharing concerns, admitting mistakes, and offering different perspectives. They do not worry that speaking up will damage their reputation or relationships.
This doesn’t mean everyone agrees. In fact, psychological safety often encourages healthy disagreement. The difference is that people feel able to challenge ideas without attacking individuals.
Why does it matter?
The importance of psychological safety was highlighted by Google’s well-known Project Aristotle study.
After spending two years researching hundreds of teams, Google set out to answer a simple question: what makes a team successful?
The researchers examined factors such as technical expertise, personality types, experience, and team composition. Surprisingly, none of these emerged as the most significant predictor of success.
Instead, the single most important factor was psychological safety.
Teams performed best when people felt safe enough to contribute, question, challenge, and learn together.
The benefits of psychological safety
Better collaboration
When people feel safe, they are more willing to share ideas, ask for support, and contribute openly. Conversations become more honest and productive because people are focused on solving problems rather than protecting themselves.
Greater innovation
Innovation requires experimentation, and experimentation always involves uncertainty.
People are unlikely to suggest new ideas if they fear criticism or ridicule. Psychological safety creates the conditions for creativity by encouraging curiosity, exploration, and diverse thinking.
Earlier identification of risks
In teams with low psychological safety, problems often remain hidden until they become serious.
In psychologically safe teams, people are more likely to raise concerns early, admit mistakes, and discuss potential risks before they escalate.
Higher engagement and wellbeing
Feeling heard and valued has a significant impact on wellbeing.
When people believe their contributions matter, they are more engaged, more committed, and more motivated to contribute to shared goals.
Stronger inclusion
Inclusion is about more than representation.
People need to feel that their perspectives are genuinely welcomed and respected. Psychological safety helps ensure that every voice has an opportunity to be heard, regardless of role, background, or personality.
What can leaders do to create psychological safety?
Creating psychological safety is not about lowering standards or avoiding difficult conversations.
In fact, psychologically safe teams are often better at holding one another accountable because trust already exists.
Here are a few ways leaders can begin to foster psychological safety:
Model vulnerability
Admit when you don’t know something.
Acknowledge mistakes.
Demonstrate that learning matters more than appearing perfect.
When leaders show vulnerability, they give others permission to do the same.
Listen with curiosity
Seek to understand before responding.
Make space for quieter voices and avoid rushing to judgement. Sometimes the most valuable insights come from those who speak least often.
Invite challenge
Ask questions such as:
- What might we be missing?
- What concerns do you have?
- Is there another way of looking at this?
- What risks haven’t we discussed?
These questions signal that different perspectives are welcome.
Normalise learning from mistakes
Mistakes happen in every organisation.
The key question is whether people feel safe enough to discuss them. Treat setbacks as opportunities for learning rather than reasons for blame.
Recognise contribution
Acknowledge the courage it takes to speak up.
Not every idea will be adopted, but recognising effort and contribution reinforces the behaviours that create a healthy team culture.
Why this matters
Teams succeed not simply because of what they know, but because of how safely they can share what they know.
When people feel able to speak openly, ask questions, challenge assumptions, and admit mistakes, teams learn faster and make better decisions. They become more adaptable, innovative, and resilient.
Psychological safety does not remove accountability or difficult conversations. If anything, it makes them easier because trust already exists.
When people feel safe, they contribute more fully. When they contribute more fully, teams perform at their best.
Creating psychological safety often begins with greater self-awareness. Before we can create environments where others feel safe to speak up, we need to understand how our own behaviours, assumptions, and reactions influence the people around us.
As leaders, the question is not simply whether people are speaking.
It’s whether they feel safe enough to say what really needs to be said.
