    Managing difficult conversations: turning discomfort into dialogue

    Most of us don’t relish difficult conversations – those uncomfortable, sometimes emotional exchanges we’d rather avoid. Whether it’s raising performance concerns with a colleague, giving constructive feedback to a line manager, or addressing tensions in a team, these moments can challenge even the most experienced professionals. Yet avoiding them often comes at a cost – misunderstandings fester, relationships weaken, and performance can suffer.

    According to the CIPD Good Work Index 2024, a quarter of UK employees (25%) reported experiencing workplace conflict in the year to June 2024. Alarmingly, only 36% stated that the issue was fully resolved. This indicates that a significant proportion of conflicts remain unresolved, potentially due to avoidance or ineffective communication strategies. Difficult conversations are not just a professional necessity; they are a gateway to stronger relationships, greater trust, and better outcomes – when handled well.

    So how can we move from anxiety to agency when facing these conversations?

    It starts with preparation – not performance

    Managing a difficult conversation begins well before the first word is spoken. Preparing effectively includes reflecting on your intention, identifying your desired outcome, and considering the other person’s perspective. The Ladder of Inference (Argyris, 1990) is a helpful tool here. It reminds us how quickly we move from data to assumptions to conclusions. By becoming more aware of our own thought processes, we can enter conversations with curiosity rather than judgment.

    Here’s an example of how the Ladder of Inference works:

    1. Observing Reality and Facts :
    We start by observing what is happening around us – raw data and experiences. This includes everything we see, hear, or sense, but we rarely notice all of it.

    Example: In a meeting, several colleagues are silent when someone shares a new idea.

    2. Selecting Data :
    From the broad reality, we select specific pieces of data to focus on. This selection is influenced by our past experiences, preferences, and what we think is relevant.

    Example: You notice that your manager looks down at their notepad when the idea is presented.

    3. Adding Meaning :
    We begin to interpret the selected data, often drawing on cultural norms, personal values, and prior knowledge.

    Example: You interpret the manager’s silence as disapproval.

    4. Making Assumptions :
    We then make assumptions about what is happening or why, filling in gaps with our own stories.

    Example: You assume the idea is not being well received.

    5. Drawing Conclusions :
    Based on our assumptions, we draw conclusions, often emotionally charged.

    Example: You conclude that the idea was a bad one and should be dropped.

    6. Adopting Beliefs :
    These conclusions start to reinforce or form beliefs, which shape our worldview and expectations.

    Example: You begin to believe that your manager doesn’t value your input.

    7. Taking Action :
    Finally, we act based on these beliefs. The action may confirm our assumptions, creating a self-fulfilling prophecy.

    Example: You stop sharing ideas in meetings.

    The Reinforcing Loop

    What makes the ladder powerful – and potentially dangerous – is that our actions feed back into the system. Over time, we become increasingly selective in the data we notice, reinforcing our assumptions, beliefs and ultimately our behaviour.

    The same principle sits at the heart of The PURE Approach. Before we react, it’s important to pause, examine the story we’re telling ourselves, and separate assumptions from facts. Often, the quality of a conversation improves when we create space between what happens and how we respond.

    Use a proven structure: the SBI model

    To bring clarity and reduce emotional reactivity during the conversation itself, the Situation-Behaviour-Impact (SBI) model developed by the Center for Creative Leadership is particularly effective. It provides a simple framework for giving feedback and addressing challenging topics:

    • Situation: Describe the specific time and context: “In yesterday’s team meeting…”
    • Behaviour: Focus on observable behaviour, not personality or intent: “…you interrupted before I’d finished outlining the plan…”
    • Impact: Share the effect the behaviour had on you or others: “…which made it difficult to communicate the full update and caused some confusion afterwards.”

    This model helps depersonalise the conversation and anchors it in shared understanding rather than subjective interpretation.

    Use emotionally Intelligent communication

    Difficult conversations are rarely about winning. Like many team challenges, they require people to work together through uncertainty, tension and different perspectives. When handled well, what initially feels uncomfortable can become the foundation for stronger relationships and better outcomes.

    Emotional self-awareness and regulation are vital. In tense situations, it’s easy to become defensive, passive-aggressive, or overly assertive. The key is staying centred. Breathing techniques, pausing before responding, or even naming the emotion (“I’m feeling quite frustrated and I’d like us to find a way forward…”) can create space for dialogue instead of debate.

    Research by Dr Brené Brown and others suggests that psychological safety — feeling safe to speak openly without fear of punishment — is a core ingredient of effective communication cultures.     Moving forward: make it a conversation, not a confrontation

    Difficult conversations are not about winning – they’re about creating clarity, resolving tension, and moving forward. Invite perspective. Ask questions. Listen deeply. Be willing to be influenced. Often, the greatest breakthroughs happen not from what you say, but how you listen.

    When approached skilfully, these conversations can strengthen trust, unlock performance, and clear the air. As Susan Scott, author of Fierce Conversations, puts it: “The conversation is the relationship.” The quality of our communication defines the quality of our connection.

    Trust: The Foundation of High-Performing Teams

    In today’s complex and fast-paced working environments, high-performing teams are not just built on capability or experience – they are built on trust. Without trust, even the most skilled individuals will struggle to collaborate effectively. Teams falter when members hold back ideas, avoid difficult conversations, or operate from a place of self-preservation. But when trust is strong, teams thrive: ideas flow, problems are solved faster, and performance soars.

    So what exactly is trust – and how can we build it with intention?

    Understanding the TRUST Equation

    One of the most practical models I use in my leadership programmes is the TRUST Equation, developed by Charles Green and his colleagues in The Trusted Advisor. It unpacks trust into four distinct variables:

    T = (Credibility + Reliability + Intimacy) / Self-Orientation

    Each component offers insight into how trust is either strengthened or weakened in relationships:

    • Credibility is about what you say – your knowledge, experience, and how convincingly you communicate.
    • Reliability is about what you do – following through on commitments, being consistent and dependable.
    • Intimacy refers to how safe others feel with you – your ability to create psychological safety, be discreet, and show empathy.
    • Self-orientation is the denominator – and it’s where trust can quickly unravel. It’s not about having a healthy self-interest; it’s about whether the focus is on yourself or others in the moment.

    The hidden impact of self-orientation

    While many leaders work hard to demonstrate credibility, consistency, and connection, they often overlook the subtle (and sometimes unconscious) signals of self-orientation. And yet, this is where trust can be most fragile.

    A team member who dominates a meeting to showcase their ideas, but rarely acknowledges others, may be seen as self-serving – even if they are technically brilliant. A manager who listens but is constantly checking their phone sends a message that their attention is elsewhere. Even well-meaning behaviours, like overexplaining to sound helpful, can be interpreted as self-promotion rather than support.

    The impact?

    People feel unseen or undervalued. They hold back. They don’t challenge. And performance suffers as a result.

    Real-world examples

    • Low self-orientation in action: A senior leader mentors a rising star in the business, giving them opportunities to present at senior meetings – and stepping back to let them shine. They ask more than they tell. The focus is on the other person’s growth, not their own recognition. Trust grows.
    • High self-orientation in action: A team member volunteers to lead a project, then consistently pushes their own agenda, interrupts others, and takes sole credit for the outcome. Even if the work succeeds, their colleagues are left feeling excluded – and future collaboration becomes strained.

    Building a trust-based culture

    High-performing teams are not born; they’re cultivated. And trust is the soil in which they grow. As a leader, your ability to build trust will be shaped not just by what you know or what you do, but by how much you genuinely care.

    If you’re serious about creating the conditions for exceptional team performance, start by reflecting on your self-orientation. When you’re in meetings, 1:1s, or moments of feedback, ask yourself: Am I focused on me, or am I truly focused on them?

    Because trust doesn’t just happen. It’s earned – moment by moment, conversation by conversation.

    At first glance, these topics may appear distinct. Yet the more we explored them, the clearer it became that they are deeply interconnected. Inclusivity creates the conditions in which innovation can thrive. When people feel heard, valued, respected, and psychologically safe, they are far more likely to contribute ideas, challenge assumptions, and take the risks that innovation requires.

    Why inclusivity matters for innovation

    Research consistently demonstrates that diverse teams outperform more homogeneous groups when it comes to problem-solving, creativity, and adaptability. However, diversity alone is not enough. It is inclusive leadership that unlocks the potential within diverse teams.

    In Jeddah, our conversations focused on the behaviours that help create inclusive workplaces. We explored the importance of listening deeply, recognising and addressing bias, embracing different perspectives, and creating environments where people feel able to contribute fully.

    The leaders I worked with recognised that inclusion is about far more than representation. It is about ensuring people have opportunities to participate, influence decisions, and bring their unique experiences and perspectives to the table.

    In Oslo, the conversation shifted towards innovation, design thinking, and generating new solutions. Yet the foundations were remarkably similar. Innovation flourishes when people feel empowered to speak up, share ideas, experiment, and learn from failure.

    The connection between the two became impossible to ignore.

    Innovation without inclusion is performance theatre. It may look creative from the outside, but it lacks depth, sustainability, and genuine impact.

    Without inclusion, organisations risk hearing only the loudest voices, repeating familiar solutions, and overlooking valuable insights that exist within their teams.

    Creating the conditions for both

    So what do inclusive and innovative cultures have in common?

    Psychological safety

    As Professor Amy Edmondson’s work has shown, psychological safety is the foundation of learning, collaboration, and innovation. When people feel safe to ask questions, admit mistakes, and challenge ideas, organisations become more agile and adaptable.

    A growth mindset

    Leaders who demonstrate curiosity, openness, and a willingness to learn create environments where experimentation is encouraged. Innovation thrives when people are not afraid to try something new or approach challenges from a different angle.

    Distributed leadership

    Innovation is rarely the result of one person having all the answers. Empowering people to lead from where they are, regardless of role or position, unlocks creativity, ownership, and engagement across the organisation.

    Cultural intelligence

    In an increasingly connected world, leaders must be able to navigate and embrace difference. Cultural intelligence enables leaders to understand diverse perspectives, build stronger relationships, and create environments where innovation can flourish across boundaries.

    Final reflections

    Whether I am facilitating conversations on inclusive leadership in Jeddah or guiding teams through innovation challenges in Oslo, the underlying lesson remains the same.

    Leadership is at its most powerful when it combines openness with action, and inclusion with imagination.

    The future belongs to organisations that create space for every voice and value the contribution that different perspectives bring. When people feel included, they are more likely to contribute. When they contribute, innovation becomes possible.
